A practical guide for steel fabricators on keeping site installation controlled, with clear supervision, buildability checks, progress records, dayworks and variation evidence.

Fabricators can produce a good steelwork package and still lose margin on site.

Everything can be in good shape: The steel is fabricated correctly, drawings are approved, and the delivery has left the workshop on time.

But once the package reaches site, different risks take over.

Access might be delayed. Other trades might be in the way. Details might not match the real site condition. Extra work might be agreed verbally, but not signed. All sorts of delays might happen without anyone capturing why.

And that is where the commercial position weakens.

This guide is for steel fabricators and steelwork contractors who want tighter control over site installation, without losing focus on the client relationship or the wider package.

Why site installation exposes fabricators

The workshop is a controlled environment. The site? Far from.

On site, the fabricator is dealing with main contractor pressure, other trades, changing access, lifting restrictions, incomplete areas, late information and programme pressure.

The issue is not only whether the steel can be installed, but whether installation is being controlled well enough to protect programme, margin and entitlement.

When site control is weak, small issues become expensive: labour waiting, work carried out out of sequence, dayworks missed, variations harder to prove. The fabricator can end up absorbing costs that should have been captured at the time.

Before steel goes to site

Before installation starts, the fabricator needs confidence that the site team, drawing office and project team are all working from the same information.

That means checking the latest drawings, revisions, erection sequence, connection details, marking plans and delivery order – as well as confirming that the site is ready.

Access, laydown, craneage, permits, RAMS, foundations, levels and holding-down bolts should all be understood before labour and steel arrive. If these items are not clear, the first problem may happen before the first piece of steel is installed.

Delivery sequence matters

Steel arriving on site is not the same as steel being ready to install. If deliveries do not match the installation sequence, the site team can quickly lose time sorting, searching, moving and double-handling materials.

On constrained sites, this becomes a serious problem. London sites, where space is hard to come by, are particularly affected.

Fabricators should check that the steel being sent to site matches the actual planned sequence of work. They should also make sure fixings, bolts, brackets and secondary items arrive when needed, not after the team has already lost time waiting.

Poor delivery sequencing can make a competent site team look inefficient.

Supervision is where control is won or lost

A fabricator does not just need people who can install steel, but someone who has control over the installation. That person needs to understand what is being installed, what information is current, what has changed, what is blocking progress and what needs to be recorded.

Weak supervision creates vague reporting. Vague reporting creates commercial risk.

If nobody is clearly responsible for progress updates, dayworks, site instructions, delay notes and technical queries, the fabricator may only discover the problem once the cost has already landed.

The records that protect margin

Commercial control does not need to be complicated, but it does need to happen consistently.

The fabricator should be able to show what was installed, what labour and plant were on site, what delayed progress, what changed, who instructed it and what impact it had.

That evidence is much stronger when captured as the work happens. Photos, daily notes, signed dayworks, written instructions, marked-up drawings and clear delay records can make the difference between recovering cost and carrying it.

The key question is simple:

Can you prove what happened on site? If not, the package is exposed.

Technical issues should be raised early

Many installation problems start as technical problems.

  • An unclear connection
  • A missing dimension
  • A clash with another trade
  • A detail that works on paper but not in the real sequence
  • A fixing point that cannot be accessed properly
  • A secondary steel interface that has not been coordinated

These issues should not be left for the site team to solve informally under pressure. The earlier they are raised, the more options the fabricator has. The later they are raised, the more likely they become delay, rework or dispute.

Warning signs that installation is losing control

Fabricators should pay attention when site reporting becomes vague. Phrases like “we’ll sort it later”, “they told us to crack on”, or “we couldn’t get much done today” are not enough.

If instructions are verbal, dayworks are unsigned, labour is waiting without a recorded reason, drawings are being questioned on site, or access problems are not being captured, the project is already carrying avoidable risk.

These are not admin issues. They are margin issues.

What a good installation partner should do

A good installation partner should help the fabricator deliver the site works without taking over the client relationship.

The fabricator should remain in control of the steelwork package. The installation partner should provide competent gangs, clear supervision, practical buildability input and proper site records. That is the difference between labour supply and controlled site delivery.

Before installation, confirm

  • latest drawings and revisions
  • agreed erection sequence
  • site access and laydown
  • craneage or lifting arrangements
  • foundations, levels and holding-down bolts
  • RAMS, permits and site requirements
  • delivery order matched to installation sequence

During installation, make sure there is

  • clear site supervision
  • daily progress reporting
  • signed dayworks
  • photos and written evidence
  • delay and disruption notes
  • early technical query escalation
  • regular updates back to the fabricator

Commercially, ask

  • Can we prove what was installed?
  • Can we prove what changed?
  • Can we prove who instructed extra work?
  • Can we prove what delayed progress?
  • Can we support recovery if challenged?

If the answer is no, the installation is not controlled enough.
